Abstract

How do you price software nobody has used? Traditional SaaS pricing relies on data: A/B tests, conversion funnels, cohort analysis, willingness-to-pay surveys. A pre-revenue product with zero users has none of this data. We describe the pricing architecture of BlackRoad OS — $10/module, $100/everything, first month free — and trace each decision to specific findings from pricing psychology research and advertising psychology (JOUR 4251). We catalog 14 pricing dark patterns used by SaaS platforms (hidden fees, artificial urgency, decoy pricing, anchoring, drip pricing, bait-and-switch, forced bundling, usage anxiety, renewal traps, cancellation mazes, grandfathering threats, feature gating, trial-to-paid friction, and social proof manipulation) and describe the architectural decision that prevents each one. We then evaluate whether anti-dark-pattern pricing is economically viable by modeling 4 scenarios (0, 100, 1000, 10000 users) and comparing BlackRoad's projected unit economics against 8 SaaS benchmarks. Our finding: transparent pricing sacrifices short-term conversion optimization (estimated -20-40% vs dark-pattern pricing) in exchange for higher lifetime value (estimated +50-200% through reduced churn and organic referral), making it economically superior for products that survive their first 18 months.

1. The Pricing Decision

1.1 What We Chose

1.2 Why These Numbers

$10: Below the "painful subscription" threshold ($15+) identified by Simon-Kucher [1]. Below Chegg ($19.95), ChatGPT ($20), and Spotify ($12). Above the "too cheap to be real" threshold ($1-3). The $10 price point occupies the "fair and accessible" zone in consumer perception research [2].

$100: The "everything" price creates a natural anchor. $100 for 17 products = $5.88/product. This makes each individual $10 module feel expensive by comparison, nudging users toward the bundle — but honestly, because the bundle IS better value.

First month free (no gates): This is the anti-reciprocity design from Paper 4. The user experiences the FULL product before paying anything. There is no artificial limitation designed to create frustration. The free month is a billing flag, not a feature flag.

No annual contracts: Monthly only. No discount for annual commitment. This removes the commitment/consistency trap (JOUR 4251, Lecture 12.1) — users don't feel locked in, so they stay because they want to, not because switching is painful.

3. The Psychology Research

3.1 What Works (For Manipulation)

The advertising psychology literature (ELM, TPB, Cialdini) provides a playbook for maximizing short-term conversion:

3.3 The Trade-off

Over 18+ months, the trust approach dominates because:
1. Retained users > churned users (LTV compounds)
2. Organic referrals > paid acquisition (CAC approaches zero)
3. Reduced support burden (no billing disputes, no cancellation friction)
4. Regulatory safety (no FTC/EU complaints about dark patterns)

3.4 The Breakeven

The infrastructure cost ($52/month) is fixed up to ~10,000 users. Beyond that, additional Pi nodes (~$80 each) or cloud burst compute (~$200/month per 5,000 users) would be needed.

BlackRoad's projected unit economics are exceptional on cost metrics (gross margin, CAC, payback) and unproven on revenue metrics (LTV, churn). The cost advantage comes from commodity hardware + no paid acquisition. The revenue uncertainty comes from zero users.

  • No testimonials (social validation with zero users = lying)

  • No "limited time" messaging (artificial scarcity)

  • 6. The Radical Honesty Experiment

    6.1 Publishing Zero

    Displaying "0 users, $0 revenue" on the pricing page is unprecedented in SaaS. Every instinct says to hide this — it's anti-social-proof.

    But consider: a user who signs up DESPITE seeing "0 users" is a user who evaluated the product on its merits, not on the behavior of others. This is central-route persuasion (ELM) — the most durable form of attitude change.

    A user who signs up BECAUSE "47,392 others did" is experiencing peripheral-route persuasion — temporary and easily reversed when the next shiny platform appears.

    Radical honesty is a filter for high-quality users: people who think for themselves, evaluate products critically, and make decisions based on merit. These are exactly the users a sovereign platform needs.

    6.2 The Hypothesis

    H1: Displaying "0 users" will reduce initial conversion by 50-70% compared to displaying a fabricated number.

    H2: Users who convert despite "0 users" will have 2-3× higher retention than users converted via social proof.

    H3: Over 24 months, the radical honesty approach will produce higher cumulative revenue than the social proof approach.

    These hypotheses are testable once the product has traffic. Currently, with zero traffic, they are directional predictions based on ELM theory and consumer trust research.

    7. Conclusion

    Pricing a pre-revenue product is an exercise in values, not data. You cannot A/B test with zero users. You cannot optimize a conversion funnel with zero traffic. You can only choose principles and build pricing that embodies them.

    The principles:
    1. The price should be the price. No games.
    2. The trial should be the full product. No gates.
    3. Cancellation should be easy. No mazes.
    4. The economics should be public. No secrets.
    5. The user should decide based on merit. No manipulation.

    Whether these principles produce a viable business is unknown. What they produce, by construction, is a pricing architecture that can be trusted — and in a market where 70% of consumers are frustrated by hidden fees and 41% experience subscription fatigue, trust may be the most valuable feature of all.
